As a professional, holding a weekly meeting is something that everyone will encounter. However, how to hold a valuable weekly meeting has been bothering me. Recently, we made an adjustment.

Before talking about how the weekly meeting will be held, let's talk about the purpose of the weekly meeting. I think the weekly meeting has four main purposes.

1. Synchronize department member information;

After the purpose of the weekly meeting is determined, I will talk about how we hold the weekly meeting from four aspects: pre-meeting preparation, weekly meeting, post-meeting output and weekly meeting discipline.

The pre-meeting preparation here is only for the host of the weekly meeting. The collaboration tool we use is Tower, and we will write a weekly report before every Saturday. The main contents are as follows:

1. Summarize last week's work in the column of "Summary of this week's work, tell me what you like or are disappointed in yourself". The more detailed the better, but it needs to be classified.

Of course, what is mainly recorded here is the perceptual content of self-affirmation and self-motivation (praise or disappointment).

2. Are there any challenges or difficulties in "? How do you want the team to help you? " Column, explain the help you need, and don't specify the format.

3. What's the work goal for next week? Only one can be said. "Column, state your work plan for next week in the form of a list. The more detailed the better, but it needs to be classified.

4. "What measures do you think will help you improve your work efficiency?" Make a self-summary.

With the contents prepared before the meeting, then the next step is how to hold the weekly meeting.

The content comes from "summary of this week's work results, talk about what you like or are disappointed in yourself", and share the important information you think is beneficial to everyone in last week's work content, no more than 3 points.

Risk point: everyone doesn't say anything, so for managers, it is necessary to sort out everyone's work and important information that can be said in advance.

The content comes from "Are there any challenges or difficulties? How do you want the team to help you? " . State your own difficulties and bottlenecks and seek the support and help of other members; State the main work content of next week, focusing on matters that need the assistance of other members.

Risk point: people who need help are unwilling or embarrassed to say it. Then managers need to judge the risk items in advance, ask leading questions and ask whether there will be problems in the implementation of a function point.

In addition, managers need to remind specific problems at different time points according to the weekly meeting.

For example, the follow-up items of monthly KPI are different at the beginning, middle and end of the month.

The content comes from "Are there any challenges or difficulties? How do you want the team to help you? " "What measures do you think will help you improve your work efficiency?" Or the topic prepared by the host himself before the meeting.

Brainstorm about one or several problems and put forward solutions or ideas at the weekly meeting.

Risk point: the setting and control of topics are not in place, which leads to the conclusion of many topic discussions.

Praise or criticize the events and members who performed well or badly in last week's work at the weekly meeting. Here we need to correspond the values of the enterprise one by one.

A unproductive meeting is a waste of time.

Minutes are required for each meeting, and the minutes need to specify the matters determined by the meeting, so as to facilitate tracking after the meeting.

This is the meeting record of all employees. I need to keep a meeting record including the "risk point" column.

One of the main purposes of the weekly meeting is to discuss topics and solve problems.

Therefore, we all agree that every "topic discussion" needs to be able to solve the problem, either with a clear conclusion or a clear solution time for follow-up. Whatever the result, it needs to be recorded in the discussion column of the meeting minutes.

Give clear answers to the questions that need to be followed up at the next weekly meeting.

It should be noted here: the end of topic discussion needs a sense of ceremony, and what to do if there is an unresolved topic discussion.

If someone is late, the person who is late needs to be punished.

Record the problems that need to be solved in this week's regular meeting, and record the conclusions if they have been solved this week; If the solution is not successful this week, continue to follow up next week.

In most cases, the atmosphere of the meeting is dull. Everyone is expressionless or serious. After a few brief statements, quickly hand over the time to the next person to continue.

Sometimes, the atmosphere of the meeting is very tense. When encountering some urgent things or unsatisfactory situations, everyone is silent and waits for the boss's criticism;

In a few cases, the atmosphere of the meeting is unpleasant. When there are differences, everyone has their own opinions and tries to restrain themselves, but they can't reach a common understanding or even communicate effectively.

4, everyone's reaction is "like this":

A few weeks will be cancelled. Either because of time conflict or other reasons, when the group vaguely revealed the news of "whether the weekly meeting can't be held today", someone would immediately agree.

5, the result of the meeting is "like this":

What was said at the weekly meeting last week?

B: I don't remember;

C: Nothing. Nothing was said at the meeting.
